How to Evaluate an Industrial AI Vendor Without Getting Lost in Buzzwords

Every vendor has a story about intelligence, automation, and transformation. Fewer can show, in plain operational terms, how their system behaves inside a factory control model. Industrial evaluation should behave like a security and architecture review with a use-case spine—not like a demo beauty contest where the prettiest paragraph wins.

You are lost in buzzwords when the vendor cannot map claims to written facts about data paths, deployment modes, training and retention, subprocessors, logging, incident handling, and how high-consequence outputs are reviewed. Slow the process until those items are answered in language your security and operations leads can trace to MES, ERP, or QMS reality. If the conversation stays at the level of adjectives, you are not buying industrial AI. You are buying a mood.

Proof requests before you care about the roadmap

Ask for evidence, not adjectives. Request a diagram or narrative of every hop from source data to inference and back, including admin consoles and support access. Request contract-level clarity on whether client content can be used for training, fine-tuning, evaluation, or human review for product improvement. Ask for subprocessor and region coverage for storage, inference, logging, and ticketing. Ask for deployment options with technical differences spelled out—shared SaaS, isolated tenant, private API, on-prem or customer-managed runtime. Ask for sample artifacts: retention schedules, access log formats, change records for model or prompt-template updates. Ask for incident categories, notification windows, and forensic cooperation commitments.

If answers require a chain of follow-up calls and still stay verbal, treat that as a maturity signal—not a scheduling problem.

Claim versus what industrial buyers should hear

When you hear “enterprise secure,” you should hear identity model, segmentation, encryption in transit and at rest, and who holds keys. When you hear “private AI,” you should hear runtime isolation, egress rules, and whether unrelated tenants share inference infrastructure in ways that matter to your risk model. When you hear “we do not train on your data,” you should hear clause scope, technical controls, subprocessors excluded, and audit rights. When you hear “industrial copilot,” you should hear concrete manufacturing workflows, consequence handling, and approval behavior. When you hear “SOC 2,” you should hear scope letter, systems in scope, timing, and exceptions.

Use-case spine first

The first question is not how advanced the model is. It is which industrial decision or workflow improves, with what inputs, and who approves the outcome. Then test whether the vendor’s answers stay consistent when you raise a scrap spike investigation that pulls QMS and line data together, a capacity scenario that touches finance and operations, or a supplier issue that cannot be discussed in a generic chat context. If the story collapses into generic chat examples, you are still looking at packaging, not industrial product.

Red flags: training policy uses “usually” instead of contract-defined behavior; no clear owner for model updates, prompt templates, or tool integrations; logging cannot support reconstruction of a recommendation that influenced a line or quality decision; governance is described only as “human in the loop” with no role or routing detail.
